The four deliverables, in depth

1. Decision Forensic Log A standardized log schema that captures every automated decision’s trace: what inputs the system actually had, what it didn’t have, what a human did differently (if they overrode it), and why. Not a summary — a structured record built to answer “walk me through this specific case” without anyone having to remember or guess. This is the artifact that turns “the AI said so” into an actual account of what happened.

2. Value & Leakage Map Once you have real decision records, you can classify them — not just right or wrong, but how right or wrong. An analytical 2×2 that sorts every decision into one of four quadrants: value, efficiency, drain, or leakage. That classification is what turns a pile of logs into an actual map of where you’re earning trust and where you’re borrowing it — and where money or time is quietly leaking out through handoffs, rework, and overrides.

3. Governance Playbook The ongoing model: who owns the rules a system is scored against, how those rules change over time without losing the ability to explain past decisions, what triggers a human review, and what triggers pulling a system out of production entirely. Most organizations have some version of this for people. Almost none have it, explicitly, for automated decisions.

4. Technical Findings Diagnosis, not description. When a decision pattern goes wrong, someone has to trace it to an actual cause — a stale data source, a broken integration, a signal that was never wired up, a rule that stopped matching current policy. Written for the people who have to fix it, not the people who have to present about it. Available as a fast, standalone engagement on its own — or as a first look, included any time you build the full Framework.

Most engagements start with Technical Findings — a fast, concrete look at what’s actually breaking in your existing decision logs. It’s the lowest-commitment way to see whether the underlying problem is worth solving at the framework level.

Technical Findings (standalone, one-time) — root-cause diagnosis against your existing data. Includes remediation specs that export directly to your ticketing system.

Trust Optimizer Framework (fixed-scope build) — Decision Forensic Log, Value & Leakage Map, and Governance Playbook, built around a representative sample of your actual AI-driven decisions, not a generic framework applied cold. Includes a first CTO Diagnostic. The output is a working blueprint your team — or your vendors, if decisions are made by a third-party system — can implement and maintain going forward.

CTO Retainer (ongoing, quarterly) — the Framework, kept current. Recurring review of decision traces, leakage patterns, and drift, with the leading root-cause drivers surfaced each cycle as implementation-ready specs.
